There is no shortage of analysis here. Every item on this roadmap has been scoped, and several have written specifications sitting ready to go. The constraint is shipping, not analysis. What the chart says

Australia is on the cusp. Six commercial terms sit between 9.7 and 12, so the gap to real traffic is the last two positions, not visibility.

The United Kingdom is not a smaller Australia. It sits 20 or more positions back on the generic terms, yet it outranks Australia for enterprise and matches it on ecommerce. It has earned specialist recognition, not generalist. Working the generic terms could cost the two positions that are actually its asset.

The United States is a standing start, and its impressions cluster on ecommerce rather than on the terms we set out to win.

  • Shipping is the constraint, not analysis. Several items here already have written specifications. If they are still unshipped at the next review, the click-through objective should be restated honestly rather than carried.
  • Canberra and Hobart share an invisibility pattern. Diagnose once. If it is site-level, other location pages are affected and the fix is worth far more than two pages.
  • Click-through is 0.15% against 6.56M impressions. The objective rests entirely on converting demand the site already earns, so watch click-through ahead of any volume metric.

The United Kingdom outranks Australia for enterprise and is level on ecommerce, while sitting 20 to 24 positions behind on the generic terms. That is not a weaker Australia, it is a differently shaped market. Defending and extending enterprise and ecommerce is a nearer win than dragging "seo agency" from 34.8.

Roughly 33,000 impressions sit on ecommerce variants at positions 28 to 38. Meanwhile "seo agency" sits at 46.5 on 204 impressions, and "ai seo agency" has recorded one impression.

Converting a weak existing classification is far cheaper than building a new one. The US roadmap therefore leads on ecommerce, and states plainly that the north star here is a 2027 objective, not a 2026 one. Saying so is more useful than setting a target that will not be met.

Three same-language domains competing in three markets is the classic failure case, and it would have invalidated the whole expansion plan if wrong. It was tested end to end.

  • All three domains declare en-au, en-gb, en-us and a default.
  • Every pair reciprocates.
  • Deep pages map to their true equivalents rather than defaulting to the homepage.
  • Every declared target returns 200, including across the US no-slash convention.

No action needed. Most audits would have listed this as a fix on sight. Verifying it removed an item rather than adding one.

The largest single gap

The United Kingdom has no industry pages at all while Australia runs 22 working ones. Service page counts are near parity (26 against 30), so the gap is not the services, it is everything that builds credibility around them.

Internal linking method

The framework exists and has never been applied. These seven rules govern any link work across all three domains.

  1. Authority flows one way

    From blog, case studies and about pages, towards service, industry, location and home pages. Not the reverse.

  2. Anchor variety

    10 to 25 unique variations per destination, with at least one exact match.

  3. Per-page rotation

    First link exact match, second partial, third branded or natural. Maximum two links to the same destination from one page.

  4. Body beats navigation

    Links inside the content carry more than links in navigation or footers.

  5. Density

    Every page three or more in, three or more out. Sweet spot is 5 to 45.

  6. Central entity

    Every page references StudioHawk and links to main core.

  7. Deterministic rotation for templates

    Applies to the location footer and service grid, so templated pages do not all carry identical anchors.


The plan

Next five, in order

Each one clears something behind it. This is a real sequence, not a ranked wish list.

  1. Write the service page link standard

    Nothing in the commercial tier can be called finished without it, and it makes all 70 service pages auditable in an afternoon.

  2. Add structured data to the United States site

    No organisation, person or profile markup at all, while the other two have it. Cheapest fix on the board.

  3. Push the Australian title tags

    Nine landing pages, written and waiting since 1 April. Still the biggest click-through lever we have.

  4. Build the United Kingdom industry pages

    Zero against Australia's 22, and those 22 are proven templates. Largest structural gap with the clearest path.

  5. Fix the United Kingdom conversion tracking

    Until it is fixed, nothing the UK achieves can be reported.

Sequencing note

The blog refresh programme is the biggest workstream and it is measured against a topical map that does not exist yet. Starting it first means refreshing 239 posts without knowing which gaps they are meant to close. Build the map before the refresh starts.

How we work

Constraints

These override enthusiasm. Each exists because breaking it has a cost that is not obvious in the moment.

  1. No mass-templated location pages

    67 suburb opportunities are real, and building 67 templated pages would trip search guidance on scaled content. Build the biggest first, genuinely differentiated with local context and nearby client work, measure, then decide.

  2. Page count is not progress

    Four workstreams create pages. Report on ranking and conversion movement, never on pages shipped.

  3. Content goes through the workflow

    No direct edits to live copy. Typos, broken links and dates are the only exceptions.

  4. Australia is the only region that may make global changes

    Regional ownership: Sian for Australia, Anthony for the UK, Sophie for the US. Template changes go through a pull request, never the design manager.

  5. Never compare AU and UK conversion figures

    Until UK tracking is fixed, they measure different things.

  6. Every number states its source and date

    Never mix data from different vendors in one table. "Not measured" is never written as zero.

This has already changed decisions. A vendor reported one service page at position 92 when Search Console showed it in the top 10, and reported rankings for Canberra and Hobart that Search Console shows earning zero impressions. Acting on the vendor number alone would have produced the wrong work in both directions.
